Sprint planning is the meeting at the start of a sprint where the team agrees what it will deliver and how. It works when the backlog was already refined. When it was not, planning turns into a scoping workshop and whatever the team commits to is a guess.
What the session should produce
Three outputs: a set of items the team believes it can finish, a shared understanding of what each one means, and a note of what the plan depends on. If the meeting ends without the second of those, the first is a number rather than a plan.
The preconditions people skip
Planning failures are usually preparation failures.
- A refined top of backlog
- Items already clarified, split and estimated. Doing that work in the meeting is what makes planning run long.
- Acceptance criteria
- Present before the session, not drafted during it.
- Known capacity
- Actual availability, accounting for leave and other commitments, rather than a nominal headcount.
- Evidence for priority
- Something more than the most confident opinion in the room. Which brings us to the main failure mode.
The most confident voice problem
A specific-sounding claim with no source behind it beats a hedged one with a source, because the cost of checking is a tangent nobody wants to take mid-meeting. So "customers keep hitting this" gets built, and the number that would have settled it existed the whole time in an analytics or error-tracking tool nobody had open. The fix is not more rigour during the meeting - it is having the figure already on the page before the claim is made.

How long should sprint planning take?
For a two-week iteration, an hour or two. Consistently longer usually means refinement is happening in the wrong meeting.
Should the whole team attend?
Everyone who will do the work, yes - they are the ones committing. Stakeholders who only need the outcome do not need to be in the room.
